How to Tell If Your Marketing Agency Is Actually Working

A business owner once forwarded me his agency’s monthly report. Twenty-something pages of charts, impressions, “engagements,” and rankings. He asked me one question I couldn’t answer from any of it: “So… did this make me money?”

That’s the whole problem in a sentence. A lot of marketing reports are built to look busy, not to prove results. So let’s talk about how to tell the difference, because you shouldn’t need a marketing degree to know if you’re getting your money’s worth.

Activity is not results

Impressions, clicks, post likes, “we published 8 blogs this month”: that’s activity. It feels like progress, but none of it pays your bills on its own. Activity only matters if it ladders up to leads and revenue.

A good partner connects those dots for you. They don’t bury the answer under vanity metrics. They tell you what happened, what it means, and what they’re doing next.

The numbers that actually matter

You don’t need to track everything. You need to track the few things that tie marketing to your bottom line:

  • Leads or inquiries. How many real prospects reached out?
  • Cost per lead. What did each one cost, and is it trending up or down?
  • Conversion to customers. How many of those leads actually became paying customers?
  • Revenue and return. For every dollar in, how many came back out?

Rankings and traffic still matter, but as steps toward those numbers, not as the finish line.

Questions that expose fluff

Next time you’re on a call with your agency, ask these and watch how they answer:

  • How many leads did we get last month, and what did each one cost?
  • Which specific work drove those results?
  • What are you doing differently next month, and why?
  • If I had to cut something, what’s working least right now?

A strong partner answers these plainly. If you get defensiveness, jargon, or a quick pivot back to impressions, that tells you something.

Green flags vs. red flags

Green flags: clear reporting tied to leads and revenue, honest talk about what isn’t working, and a plan you can actually follow. Red flags: reports you can’t make sense of, promises that sound too good, lock-in contracts, and lots of talk about activity with no line to results.
